  2. Top 20% gets counted monthly. Bottom 80% gets counted quarterly.
  3. Pick a fixed day — e.g., Monday morning before orders go out.
  4. Anyone counts 10 SKUs. 15 minutes. Compare to system. Log the variance.

After three months you'll start seeing patterns. Maybe SKU-1234 always comes up short. Maybe variances spike after Saturday's pick day. That data is gold — it tells you exactly where to fix the process.
